This document outlines the phased implementation roadmap for LeanSpec Web.
Overview
Total Timeline: 6-9 weeks for Phases 1-3
Phases:
- Foundation & MVP (2-3 weeks) - LeanSpec dogfooding
- GitHub Integration (2-3 weeks) - Multi-project support
- Community & Discovery (2-3 weeks) - Public showcase
- Advanced Features (Future) - OAuth, webhooks, collaboration
Phase 1: Foundation & MVP (2-3 weeks)
Goal: Working web app showcasing LeanSpec's own specs.
Week 1: Setup & Database
Days 1-2: Project Initialization
- Initialize Next.js 14+ with TypeScript, Tailwind CSS
- Install dependencies (Drizzle, Octokit, React Query, shadcn/ui)
- Configure project structure
- Setup development environment
Days 3-5: Database Layer
- Define Drizzle schema (projects, specs, relationships, sync_logs)
- Setup database connection (Neon/Supabase for production)
- Create migrations
- Build data access layer (queries, mutations)
- Integrate existing spec-loader.ts for parsing
- Seed database with LeanSpec's specs
Week 2: API & Frontend Core

Week 3: Rendering & Polish
Days 1-2: Markdown Rendering & Sub-Specs
- Setup react-markdown with plugins (GFM, syntax highlighting)
- Build custom markdown renderer component
- Implement frontmatter display component with timeline visualization
- Create table of contents generator with scroll spy
- Handle internal spec links
- Sub-spec detection and navigation (tabs or sidebar)
- Proper layout for different sub-spec types
Days 3-4: UI/UX Polish
- Smooth transitions and micro-interactions (150-200ms)
- Hover effects with scale transforms
- Loading skeletons for all async content
- Empty states with helpful messaging
- Error boundaries with recovery actions
- Toast notifications
- Theme-aware syntax highlighting
- Mobile responsive refinements
- Accessibility improvements (keyboard nav, screen reader)
Day 5: Testing & Deployment
- Unit tests (database queries, utilities)
- Integration tests (API routes, sync flow)
- E2E tests with Playwright (browse, search, view, theme toggle)
- Accessibility audit (WCAG 2.1 AA)
- Performance optimization
- Deploy MVP to Vercel
Phase 1 Success Criteria:

Phase 2: GitHub Integration (2-3 weeks)
Goal: Multi-project support with automatic GitHub sync.
Week 4: Sync System
GitHub API Integration
- Setup Octokit client with rate limiting
- Implement repo validation (exists, public, has specs/)
- Build spec discovery (find all spec files in repo)
- Create spec fetching (download and parse)
- Implement database upsert logic
- Build sync orchestrator (coordinate full sync)
- Add comprehensive error handling

Week 5: Multi-Project Features
Add Project Flow
- Build "Add Project" form page
- Create API endpoint for project creation
- Implement GitHub URL validation
- Add sync progress UI with real-time updates
